
Every home espresso machine has a light. You flip the switch, the light blinks, and a minute or two later it goes solid. Ready. So you pull a shot, and it tastes sour and thin, and you blame the beans, or the grind, or yourself.
The machine was not ready. The light was telling you the truth about one part, the water in the boiler, and nothing about the rest. The metal that actually touches your coffee was still cold, and cold metal steals heat from every shot until it catches up. On most machines that takes fifteen to twenty minutes, sometimes longer. Here is what is happening and what to do about it.
What the Ready Light Actually Measures
Inside your machine there is a boiler or a thermoblock, and somewhere on it there is a thermostat or a temperature sensor. When the water in that boiler hits the target, the light goes green. That is all the light knows. It is a boiler thermometer with a bulb attached.
But the water does not travel straight from the boiler to your cup. It passes through the group head, a heavy block of brass or stainless steel bolted to the front of the machine. Then it hits the portafilter, another chunk of metal, and the basket inside it. Each of those pieces has real mass, and each starts your morning at room temperature.
On a typical home machine, the group head alone can weigh well over a kilogram. Brass heats slowly. When ninety three degree water hits a group that is sitting at fifty, the water loses heat to the metal on the way through. By the time it reaches the coffee it can be ten or fifteen degrees cooler than the boiler said. Espresso is unforgiving at that scale. A few degrees separates a balanced shot from a sour one.

Why the First Shot Tastes Sour
Under extraction is what happens when water is too cool to dissolve the sweeter, heavier compounds in the coffee. The acids come out first because they dissolve easily. The sugars and the body come out later and need more heat. Pull a shot through a cold group and you get the acids without the balance. Sour, sharp, thin, and gone fast.
People chase this problem in the wrong places. They grind finer, which slows the shot down and makes the sourness worse. They up the dose. They swap beans. All of it is trying to fix temperature with something other than temperature.
The cheap test is to pull two shots ten minutes apart with everything else identical. If the second one is noticeably rounder and sweeter, you have your answer. The machine was cold.
How Long It Actually Takes
It depends on the machine, and the differences are bigger than most people expect.
A single boiler machine with a thermoblock, the kind that heats water on demand as it passes through, gets its water to temperature quickly. That is what the light is reporting. But the group head on those machines is often only warmed by the water flowing through it, so it stays cold until you run water. Fifteen minutes with the machine on and a couple of blank flushes through the group is a fair minimum.
A heat exchange or dual boiler machine with an E61 style group has a big brass group that is heated by circulating water from the boiler. That group is designed to hold temperature beautifully once it gets there, which is exactly why it takes so long to arrive. Thirty to forty five minutes is normal. Some people leave them on a timer so the machine is hot before they wake up.
Small machines with aluminum groups warm faster but also lose heat faster, so the window where they are right is narrower.
If you want a number without guessing, a cheap infrared thermometer pointed at the group head tells you more than the light ever will. When the group stops climbing, the machine is ready.

What to Do While You Wait
Twenty minutes sounds like a lot until you realize you were going to grind, weigh, and clean anyway.
Lock the empty portafilter into the group while the machine heats. It is a heavy piece of metal, and a cold portafilter dropped into a hot group will pull the group temperature back down right before your shot. Leaving it locked in lets it come up together with everything else.
Run a short flush through the group before you pull. This does two things. It pushes the water sitting in the group, which may have cooled or overheated, out of the way, and it dumps a little heat into the group and the portafilter from the inside.
Warm your cup. Cold ceramic pulls heat out of a twenty five gram shot faster than you would believe, and the flavor changes as it drops.

Why Temperature Stability Matters More Than Peak Temperature
Once the machine is hot, the next problem is keeping it there. Every shot you pull moves cold water through the system. On a small single boiler machine, the boiler temperature can swing by several degrees between shots as the heater cycles on and off. That is why the shot you pull immediately after steaming milk often tastes different from the one before it.
This is where the warm up pays off in a second way. A fully heated group acts like a thermal battery. It smooths out the swings so the water reaching the coffee is closer to the same temperature every time. A half warmed group amplifies them. So the twenty minute wait is not just about the first shot. It is about the third and fourth shots tasting like the first.
If your machine has PID control, the display will show the boiler temperature settling, but even a PID machine needs the group to catch up. The controller cannot heat brass any faster than brass heats.
How This Changes What You Taste in the Coffee
The reason we care about this at all is that a cold shot hides the coffee. Everything a roaster did to develop sweetness and body gets left in the puck when the water is too cool to pull it out. You end up judging a coffee on a fraction of what it has to offer.
We roast to bring out clarity, the kind where a natural process Ethiopian tastes like berries and a Brazilian tastes like chocolate and hazelnut, with no roasty smoke covering either. That clarity only shows up if the extraction is right, and the extraction is only right if the temperature is right. A cold machine flattens all of it into the same sour note.
So before you decide a coffee is not for you, make sure your machine was actually ready when you tasted it.

A Morning Routine That Fixes It
Turn the machine on before anything else. Before you feed the dog, before you check your phone. Lock in the empty portafilter. Go do the rest of your morning.
Come back in twenty minutes. Flush a few seconds of water through the group. Wipe the portafilter dry, dose, distribute, tamp, and pull. Warm the cup while the shot runs.
If your machine has an outlet and you trust it, a smart plug on a schedule turns the whole thing into a non issue. It is the single cheapest upgrade that makes home espresso taste more like cafe espresso, because the cafe machine has been on since five in the morning.
Pick up a fresh bag and pull the shot the machine was built for
The ready light is not lying. It just has a very narrow definition of ready. The metal between the boiler and your cup has its own opinion, and it takes a while to come around. Give it the time, and the coffee you already own will taste like a different bag.
