
Some coffees do not taste bad. They taste like nothing.
You grind fresh, the roast date is recent, the water is filtered, the ratio is right. The cup comes out smooth, entirely drinkable, and completely uninteresting. No brightness, no sweetness worth mentioning, no particular character. If someone asked you to describe it you would probably say it tastes like coffee, which is a polite way of saying it tastes like nothing in particular.
That flatness usually is not your fault, and it usually is not staling either. There is a specific roasting fault that produces exactly this cup, and it leaves almost no visual evidence behind. Roasters call it baking.

Baking Is Not the Same as Roasting Too Long
People hear baked and assume it means burnt, or over roasted. It is closer to the opposite.
A roast has to keep moving. From the moment the green beans enter the machine, the bean temperature should climb steadily, and the rate at which it climbs should be decreasing gradually and smoothly toward the end. Roasters watch this on a curve, and they call the slope rate of rise. A healthy roast has a curve that flattens gently, like a plane leveling off.
Baking happens when that curve goes flat too early, or worse, stalls out completely. The bean temperature stops climbing meaningfully while the beans are still sitting in the heat. Time keeps passing. Chemistry keeps happening, just not the chemistry you wanted.
The result is a coffee that has been held at temperature rather than driven through a proper development. It is the difference between searing a steak and leaving it under a heat lamp. Both end up cooked. Only one of them tastes like anything.

What Is Actually Being Lost
The flavors we care about in coffee come from reactions that need both heat and momentum.
Caramelization needs sugars to be pushed through a temperature range at a certain pace. The Maillard reaction, which produces the bulk of coffee's aromatic complexity, generates hundreds of volatile compounds, and volatile is the operative word. Those compounds are created and then, given enough time and heat, driven right back out of the bean.
When a roast stalls, sugars get converted without ever reaching the point where they produce the deep, sweet, caramel character you were hoping for. Meanwhile the aromatics that did form have extra minutes to escape. The acids that give a coffee its brightness break down steadily throughout the roast, and every extra minute at temperature takes more of them.
So a baked coffee ends up in a strange middle place. It is not underdeveloped, because it spent plenty of time in the heat. It is not over roasted, because it never got dark. It has simply had its interesting parts quietly removed while the roaster watched the color and thought everything was fine.
Why the Bag Gives Nothing Away
This is what makes baking so frustrating for the person drinking the coffee.
The beans look correct. Even, medium brown, no scorch marks, no tipping at the ends, no oily sheen. The roast date on the bag is recent. The grind smells like coffee. Nothing about the physical product tells you what happened.
Compare that to other roasting faults, which usually announce themselves. Scorching leaves dark patches where beans sat against hot metal. Tipping leaves small burnt spots at the ends of the bean where the crease is. Over roasting turns the surface oily and the aroma sharp and ashy. Underdevelopment often shows as a color mismatch between whole bean and ground.
Baking hides. The only place it shows up is in the cup, and it shows up as an absence, which is much harder to notice than a flaw. Your palate is good at flagging what is wrong. It is far worse at flagging what is missing.
How to Recognize It in a Cup
There is a pattern, and once you have tasted it deliberately a few times you will spot it immediately.
The aroma is the first clue. A baked coffee smells like dry toast, or cereal dust, or the inside of a paper bag. It smells like a bakery at the end of the day rather than the middle of the morning. It is not offensive, it is just faint and one dimensional.
In the cup, look for a total absence of acidity. Not sourness, not brightness, just nothing happening at the front of the sip. A well roasted coffee gives you something in that first moment, whether it reads as citrus, apple, berry, or just a clean sharpness. A baked coffee starts in the middle and stays there.
Then check for sweetness, and notice that it is missing too. This combination is the signature. Underdeveloped coffee is sour without sweetness. Over roasted coffee is bitter and smoky. Baked coffee is neither sour nor bitter nor sweet. It is flat in every direction at once, with a slightly dusty or papery quality sitting underneath.
And unlike most brewing problems, it does not respond to adjustment. Grind finer and you get a stronger version of the same nothing. Grind coarser and you get a weaker version. Raise your water temperature and nothing changes. When a coffee refuses to react to a real change in your brewing, the information you paid for is not in the bean anymore.

Why Roasters Bake Coffee By Accident
Nobody sets out to do this. Baking is almost always the byproduct of trying to avoid a different problem.
The most common cause is fear of scorching. In a drum roaster, the beans are in contact with hot metal, and too much heat too early leaves burn marks. A cautious roaster pulls the gas back to protect the surface of the bean, pulls it back a little too far, and the roast loses momentum in the middle. The color still arrives eventually, so the batch looks fine.
Another cause is batch size. Load a machine with more coffee than it has the energy to drive, and the roast simply cannot climb. The beans absorb heat faster than the burner can replace it, the curve flattens, and you get a baked batch not because of a bad decision but because of a physics mismatch between the coffee and the equipment.
Environmental factors matter more than people expect. A cold morning, a change in gas pressure, a different moisture content in a new crop lot, and a profile that worked perfectly last month starts stalling. This is why roasters log every batch and why they re roast a new lot several times before selling it.
Where Heat Transfer Comes Into It
The tension that produces baked coffee comes from a specific constraint: needing to keep the roast moving without burning the outside of the bean.
That constraint is much tighter when heat arrives by contact. A drum has to be hot enough to drive the roast, and anything hot enough to drive the roast is also hot enough to mark the beans that rest against it. So the roaster is always negotiating between momentum and surface damage, and stalling is the safe direction to err.
Convection changes the shape of that problem. When beans are suspended in a stream of hot air, there is no metal surface for them to sit against, so the heat can be sustained without creating a scorch risk. The roaster can hold momentum through the middle of the roast rather than backing off defensively. That does not make baking impossible. It removes the main reason a roaster would feel pressure to stall in the first place.
What to Do About It
As a drinker, your options are simple and mostly involve trusting your palate.
If a coffee tastes flat and does not respond to brewing changes, stop troubleshooting your setup. Try a different bag and see whether your equipment suddenly performs. Most people spend money on a grinder to fix a problem that was never in their kitchen.
Buy from roasters who are specific in public. Roasters who publish roast dates, name the farm or the region, and describe what a coffee should taste like are roasters who taste their own production and would notice a batch going flat. Vagueness on a label often reflects vagueness in the roastery.
And give a new coffee two chances at two different grind settings before deciding. Real brewing problems move when you move a variable. A baked coffee stays exactly where it is.

The Short Version
Baking is a stalled roast. The heat kept going, the temperature stopped climbing, the aromatics escaped, and the sugars never got where they were going. The beans come out looking flawless and taste like a rough sketch of coffee.
It is the fault most likely to make you blame yourself, because there is nothing to see and nothing you can fix. Once you can name it, you stop buying that coffee again, which is really the only cure available to any of us.
